Rockwell Hardness and Why It Changes How a Club Feels
Two irons can share a model name, a finish, and a stated loft, and still feel like different clubs at impact. Hardness is usually the reason, and it's the one number most golfers have never seen written down.
Press a diamond indenter into a piece of steel under a fixed load and measure how deep it sinks, and you have a Rockwell hardness reading. That's the entire test, mechanically speaking — no chemistry, no destructive cutting, just a controlled indentation and a dial that converts depth into a number. The C scale, used for hardened steel, is what shows up on a golf club hardness certificate, and forged carbon steel heads typically land somewhere in the high teens to mid-twenties.
Why a Softer Head Feels Different Than a Harder One
At impact, a softer head absorbs a small amount of the collision energy through localized deformation before it springs back, which most players describe as a "softer" or more muted feel. A harder head resists that deformation more, which reads as crisper or livelier at contact. Neither is objectively better — plenty of players prefer one feel over the other — but a set where the hardness drifts between clubs delivers an inconsistent version of whichever feel the manufacturer intended, club to club.
Where the Drift Actually Comes From
Forged heads get their shape from a die strike while the steel is hot, then go through a quench and temper cycle to reach their final hardness. Furnace hot spots, inconsistent soak timing on a long production run, and quench tank temperature that drifts over a shift can all shift the outcome by a point or two without changing anything visible about the head. A catalog spec describes the target; it doesn't guarantee every head off that run actually hit it.

What “Tested” Actually Means Here
Every tester drifts slightly with age and handling, the same way any mechanical instrument does. Before the first appointment of every open day, ours gets checked against a certified reference block of known hardness, and any drift outside a tight tolerance gets corrected before a single head is tested. It takes about two minutes and it's the reason we can tell a client with confidence that a reading taken here in March will still hold in October.
