Quench and Temper, Explained Without the Jargon
Two words that show up constantly around clubmaking and rarely get explained in plain language. Here's what actually happens to a piece of steel between the forge and the finished head.
Freshly forged steel, cooled slowly at room temperature, ends up relatively soft and easy to machine — useful during the milling and grinding stages, but not the hardness a finished clubhead needs to hold up to years of impact. Getting from "soft and workable" to "hard and durable" takes two separate steps, and skipping or rushing either one shows up on a hardness tester immediately.
Step One: The Quench
The head gets heated back up to a specific temperature, then cooled rapidly — quenched — usually in oil or a water-based solution, depending on the alloy. That rapid cooling locks the steel's internal structure into a hard but brittle state. Straight out of the quench tank, a head is harder than its final spec but also more prone to cracking under stress, which is why nobody ships a head at this stage.
Step Two: The Temper
Tempering is a second, gentler heating step — well below the original forging temperature — held for a set duration and then cooled slowly. This relieves the brittleness from the quench while giving up only a small amount of hardness in exchange. The soak time and temperature during tempering are what actually dial in the final number that shows up on a Rockwell tester: a longer or hotter temper soak produces a softer final head; a shorter or cooler one leaves it harder.
Quench sets the ceiling. Temper decides where under that ceiling the final head actually lands.
Why We Keep a Log for Every Batch
Because the temper step is where the final hardness gets decided, it's also where a shop's process control either shows up or doesn't. We log forge temperature, quench time and temper soak for every batch that comes through our bench — not because a customer usually asks to see it, but because it's the only way to trace a bad reading back to a specific step instead of guessing.
